From marketplace dependency to a branded auction operation

Floating World Auctions - Case Study

Fine Art, Antiques & Collectables | Single Seller

Floating World Auctions used iRostrum’s single-seller operating model to launch auctions under their own brand while retaining control of bidder relationships, catalogue management, and auction operations.

Client and context

Floating World Auctions is a Chicago-based, family-run auction business specialising in Japanese woodblock prints. The business has built an international reputation through specialist sourcing, curated sales, and deep expertise within the Japanese print market, working with collectors, consignors, and buyers globally.

Alongside their specialist market knowledge, the team also brought extensive experience operating across established online auction platforms and working with larger auction houses. This gave them a clear understanding of both the opportunities and operational limitations associated with third-party marketplace platforms.

As their auction activity evolved, Floating World Auctions began reassessing how they operated online — particularly their long-term reliance on marketplace platforms as their primary route to market.

Operating model

Floating World Auctions operates a Single Seller model, managing auctions on behalf of consignors while maintaining direct relationships with bidders and collectors.

This operating model requires strong oversight of catalogue presentation, bidder trust, registration processes, and post-sale relationships — particularly within a specialist international collector market.

The challenge

Floating World Auctions had built momentum using marketplace platforms such as LiveAuctioneers. While these platforms provided access to bidder audiences, they also introduced constraints that became more significant as the business evolved.

Key challenges included:

  • Limited ownership of bidder relationships and data
  • Dependence on marketplace fee structures
  • Restricted control over auction presentation and buyer experience
  • Limited ability to present auctions in a way that reflected the expectations of a specialist international collector audience

At the same time, the business was preparing to scale — with ambitions to run higher-value auctions and engage more directly with international buyers.

A key requirement was maintaining alignment with their existing catalogue management and operational processes while gaining a more controlled route to market under their own brand. The business also wanted the flexibility to integrate auction operations more closely with their existing product information and catalogue workflows over time.

Operational reliability and bidder transparency also became increasingly important as the business prepared for more independent auction activity and greater direct engagement with buyers.

Why iRostrum

Floating World Auctions reviewed a range of options, including both marketplace environments and white-label auction platforms.

They selected iRostrum to establish a platform that would allow them to:

  • Operate auctions under their own brand and domain
  • Retain direct ownership of bidder relationships and data
  • Maintain control of their catalogue and internal processes
  • Build a long-term foundation for independent auction activity

The ability to support integration and automation alongside their existing operational processes was also an important consideration as the business continued developing its long-term auction infrastructure.

The decision marked a shift from marketplace participation towards a more controlled, brand-led auction operation.

The approach

Working with iRostrum, Floating World Auctions launched a dedicated auction environment aligned to their business and collector audience.

The platform was configured to support their existing operational processes rather than requiring them to change how they already worked. This included supporting alignment between their auction environment and existing catalogue management workflows, helping streamline the movement of structured auction data into the platform.

Alongside maintaining operational continuity, Floating World Auctions also adopted new, more intuitive workflows within iRostrum that helped improve efficiency across parts of their auction process.

The implementation also supported bidder registration, approval workflows, and the operational requirements needed to run both ongoing and higher-value specialist sales.

The outcome

Floating World Auctions successfully ran their first auction on the platform, achieving strong bidder engagement and validating their move towards an independent auction model.

Key outcomes included:

  • Approximately 75% of bidders and winning bids came through their own auction environment, despite the auction being available across multiple channels
  • Around one-third of winning participants were new to the business
  • Improved transparency and visibility into bidder identity and behaviour
  • Positive bidder feedback on the clarity and presentation of the auction environment
  • Continued control of catalogue creation and operational workflows while running auctions under their own brand

Operating through their own branded environment also gave Floating World Auctions greater visibility into bidder behaviour and participation patterns, helping inform future auction strategy and client engagement.

What this shows

For specialist auction businesses, marketplace exposure and independent auction operations do not need to be mutually exclusive.

Floating World Auctions demonstrated how an experienced auction operator can begin building direct bidder relationships, strengthen operational control, and establish a more independent route to market — while continuing to work within an established collector ecosystem.

The case also highlights the importance of operational continuity for specialist auction businesses. Rather than replacing existing workflows, the platform supported the way the business already operated, helping reduce disruption while creating a stronger long-term foundation for growth.

What’s next

Following a successful first auction, Floating World Auctions is now focused on building on this momentum.

They are planning further sales over the coming year, including additional auctions designed to refine their approach and continue increasing direct bidder participation through their own platform.

With growing operational confidence and clearer visibility into bidder engagement, they are now continuing to balance marketplace exposure with increasing participation through their own branded auction environment.

“Owning the bidding data is essential… it provides valuable transparency and information about bidder identity, which will give us important insights for engagement and growth as we continue with future auctions.”
